Great interview; you commented on "intrinsic driver" characteristic of good employees. What are your thoughts about using an assessment tool to measure these characteristics in candidates prior to hiring?
Do you know of a particular tool that will accurately and consistently measure this "x-factor" you've identified and would you be willing to make a hiring decision based on an assessment?

Hi Eben -- I love what you are talking about regarding allowing people to self-organize to get work done. I grew one business to $14M in sales and the greatest lesson I learned was that most issues we have with our employees start with us as leaders. Leaders need clarity of vision, the willingess to admit what they don't know and the guts to change course (including changing people out)if something isn't working. Most of the issues we have with employees are created by inexperienced leaders.

Hiring the right people is so important to growing a start up so the information you are sharing is much appreciated. One thing I learned from this video is that I am a driver and has always been since I started my first job. I worked in a predominantly male environment for 14 years and felt suffocated because I was not allowed to grow, so all that you mentioned was so on key to what I experienced. I choose to start my own company and right now I am the only employee in my business startup. I have a lot to learn so I took some great notes and will continue to tune in as much as I need to grow my business to the $10 million dollar level and beyond.

First gratitude.
"Move the free line", eh? Well your videos certainly demonstrate over-delivering on value. For all the other mega-noobs, thank you for that! It helps give our vision "legs"!
Took notes, but more importantly, I feel re-inspired. Really struggling to nail down my passion in this business, and allowed myself to get overwhelmed with all that's ahead of me, (e.g., that famous flowchart with "ME" at the center of all tasks. Ugh). For the past month I couldn't work on the website, the PPC strategy, traffic gen, visualizing, studying, NOTHING -- until watching your vids.
I'm not out of the woods - (so friggin much to DO) - but I am at least starting to feel that pleasant, familiar tug of wanting to see my dream come to life one day, and being willing to put in these post 5 o'clock hours to make it so.
Thanks for being my (unknowing) mentor -- us shy-drivers really need the help!

Excellent information. I like that organic approach to team building.
It's amazing how many people treat people the way they didn't want to be treated. I've only seen a few people who realise that their job is to see that the best idea is implemented instead of thinking that they need to come up with the best idea.
Hopefully, this knowledge will spread further after this interview. Even if we are in a world that is post Ricardo Semler and everyone should already know this stuff. It really is good that you take time to share this.
It would be good to hear about how you got into a mindset that allowed you to accept these ideas, before you could implement them. I think that's what most managers out there need.

Great insights. I'm sort of where you were when you started; meaning doing all or most of the work alone with no employees. Hiring outside help is something that I've always thought about and considered but till now, I didn't really know what was the best way to go about it or which specific types of questions to ask. For people like us (ENTREPRENEURS) hiring outside help is the short cut to success and wealth. Once again, thanks for the insights.

Love your work. I have a quick unrelated question on the chance you personally read these posts. From what I can gather, you have a very deep understanding of human psychology stemming mostly from an evolutionary biology perspective. Have you ever successfully persuaded a highly intelligent person from a strong incompatible belief system to a system of belief closer to your own? If so, then what techniques were/are required and where did your approach or rational come from? I'm hoping you might be able to point me in a useful direction. In other words, do you have or know of any techniques that are practially universal in changing belief systems. Ideally, techniques/ideas that you have practically validated through your own experience. The motivation underlying my question is not only curiousity. It also stems from my desire to be more effective in broadening other people's perspective, especially in relation to increasing awareness of global environmental issues. Ideally, it would be from a positive motivational angle - one that causes people to act upon their understanding (powered by positive self-motivation and not by fear). I know it's a big ask but if any answer would be greatly appreciated.

Very powerful video!! It's filled with information that just makes so much sense. Filled with years of experience.
I'm currently in the college search process for my 17 yr old son. When we discuss his long term goals and direction, he knows that he wants to get his computer engineering degree, and a business management degree. He is at his best when working with teams, and managing people. He wants to work with start up companies,and bring new products and technologies to market.
I'm going to give him this video to watch....
Just think of all the possibilities of being exposed to this type of information so early on in life!!

One small thing I'm wondering If you should watch out for however, when you recruit and look for people who 'self-improvement' as a hobby.. this may narrow your skill gathering..because this self-improvement hobby may be persistent only for INTJ (Myers-Briggs).

Thanks for all of the video's Eban. I have to say that you have hit the nail on the head with the issues you pointed out about hiring.
I work for a large corporation in NZ (large by NZ standards anyway), and I love problem solving, marketing is a hobby, almost a passion for me. I would consider myslef one of those that gets things done. But the limitations on creativity, and the need to fight political battles that are not about the solution but about power plays, leave me both frustrated and bemused.
I am just pleased to know that I am not the only one that sees this!

Great point that it's actually easier to tell whether a person is productive when they are working remotely rather than on site. By seeing just their progress updates, you know exactly what they've accomplished, and aren't fooled by a person with a talent for looking busy.
It goes the other way, too. When results are what count, a person who is highly productive is judged based on their results, and not how late they stay every day. Productive workers who leave at 4 pm are not penalized for lack of "face time" - rather, others may work at being more productive so they can leave at 4 pm too!

Thanks so much, very clarifying. I have a question about it.
I hired someone - blindly - like you tell. I had the need to hire someone, and I projected my positive expectations on this person. Now it turns out that she really does a bad job, she is not proactive, clearly not a driver.
What do you suggest in this case: firing right away? Or making a fresh start, with a very clear & diplomatic `warning` message?
